His Monday meeting ran 90 minutes. They decided nothing.

I was sitting in the back of the room.

Not talking. Just watching.

His team was walking through last week's numbers. Forty minutes in, they were still on slide three.

Every few minutes, someone would raise a real question. A client was late on payment. A delivery needed to be rescheduled. A new hire was underperforming in week two.

And every time, the same thing happened.

The room would turn to him.

He would lean back, think out loud for a minute, and then say what he thought they should do.

Heads nodded. They moved on.

Ninety minutes later, the meeting ended. Everyone thanked him. They left the room.

I stayed.

I asked him one question.

"How many decisions did you just make in there?"

He counted in his head. "Maybe six, seven."

"How many of those should have been made by someone else in this room?"

He looked at me the way people look when they already know the answer.

All of them.

Here is what most managers miss about their own meetings.

The meeting is not the problem.

The meeting is the symptom.

If your Monday hour turns into ninety minutes, it is not because the agenda was too full. It is because you are the funnel every decision runs through, and funnels take time.

Every question routes to you. Every answer comes from you. Every "what should we do?" is waiting for you to speak.

The team is not being slow. They are being efficient. You have taught them that the fastest way to a decision is to wait for yours.

So they wait.

And the meeting drags.

The fix is not a shorter agenda. It is not better facilitation. It is not "let's go around the room and get everyone's input."

The fix is deciding, before the meeting starts, who owns each decision on the agenda.

Not the meeting. A person.

Your job in the room changes. You are no longer the judge. You are one more input. The owner listens to everyone, then makes the call.
